Device renewal across a nationwide branch network
Large enterprise with a nationwide branch and delivery network.
Situation
A company with a nationwide branch network ran its entire field operation on ageing device infrastructure. Every location depended on those devices daily — there was no window in which operations could have paused for a replacement.
Nobody questioned that the rollout had to happen. Earlier planning attempts had collapsed under their own complexity. What was missing was clear programme ownership, a framework for supplier coordination and a mechanism to resolve the conflicts a rollout of this size inevitably creates. The technology was ready. The governance was not.
Approach
I built and led the programme governance. In practice: clear ownership for every workstream, weekly decision bodies with real authority — a mandate to decide rather than discuss — and coordination rules that kept several suppliers aligned without becoming a bottleneck.
On top of that came a protection concept for live operations, so that no location went down during the transition.
This was not a handover after the concept phase. I stayed in the steering role across the entire rollout, together with the internal team.
Result
Tens of thousands of devices replaced across the nationwide network. Issues that came up were identified, structured and resolved during implementation. The programme was stabilised and completed within the agreed timeframe.
